技术评审概述TechnicalReviewOverview随着公司产品在网上地位的提升，产品出现问题造成的影响越来越大。因此，对于团队化大系统的开发，只有集中集体的智慧，才能有效地提高产品质量，把错误和风险的可能减到最小。WiththepromotionoftheCompany'sproductsonthecustomer'snetwork,problemsoftheproductswillresultingreaternumber.Therefore,fortheteam-developedlarge-scalesystems,it,snecessarytojointhewisdomandeffortsofeveryonetoimprovetheproductqualityefficientlyandminimizethepossibilityofmistakesandrisks.随着公司对产品质量越来越关注，技术评审在产品开发过程中的作用显得越来越重要。WithXx,sincreasedfocusonquality,technicalreviewplaysamoreandmoreimportantroleduringtheproductdevelopmentprocess.1.1 定义DefinitionIPDTR：是指IPD流程中定义的TR1、TR2、TR3、TR4、TR4A、TR5、TR6等7个技术评审点。用于检查IPD实施到一定阶段以后产品的技术成熟度，发现遗留的技术问题，评估存在的技术风险，给出技术上的操作建议。IPDTR:ItreferstotheseventechnicalreviewcheckpointsasTR1,TR2,TR3,TR4,TR4A,TR5andTR6definedintheIPDprocess.Itisusedtochecktheproducttechnicalmaturity,discoverunsolvedtechnicalissues,evaluateexistingtechnicalrisksandgivetechnicaloperationsuggestionswhenIPDiscarriedouttoacertainphase.sub-TR：是指IPD子流程实施过程之中，对输出的工作产品的技术检查、评估和优化的活动。一般由工作产品的责任人召集相关专家实施。sub-TR:Itreferstothetechnicalcheck,evaluationandoptimizationactivitiesfortheoutputworkproductsduringtheimplementationofIPDsub-process.Usuallythepersoninchargeoftheworkproductisresponsibleforcallinginrelatedexpertstocarryoutsuchactivities.1.2 目的ObjeCtiVe为了规范技术评审操作，提高技术评审的质量和效率，更好地指导开发人员完成技术评审，特编写本指南。ThisOperatingGuideiscompiledtostandardizetheTRoperations,improveTRqualityandefficiency,andinstructthedevelopmentengineermoreproperlytoaccomplishthetechnicalreview.技术评审的主要目的有如下5点TRhasthefollowingfivemajorobjectives：(1)通过技术评审可以及时发现设计中欠考虑的方面及其原因：Todiscoverthepoorlyconsideredaspectsinthedesignintimeandtheircauses：(2)通过技术评审可以使产品的选择、问题和错误尽早明朗化，避免下游阶段对前期隐藏的缺陷无法纠正或者被迫耗费巨大的人力、物力和时间;Toclarifytheselection,problemsanderrorsoftheproductprojectasearlyaspossibleespeciallyearlyhiddengapswhicharehardtofixinthedownstreamphasesorthegapscanonlybecorrectedwithagreatdealofmanpower,moneyandtime；(3)技术评审确保在设计中考虑到了所有技术风险，并且在产品设计中进行了充分考虑以满足规定的产品需求；Toensurethatalltechnicalrisksareconsideredinthedesignandfullconsiderationisgivenintheproductdesigntomeetthespecifiedproductrequirements；(4)技术评审不仅评估产品技术上的成熟度，还在项目关键点上评估产品开发的条件，为产品的项目管理决策提供有力的依据；Toevaluatenotonlythedesignmaturitybutalsotheproductdevelopmentconditionsintermsofthekeypointsoftheproject,thusprovidingapowerfulbasisfordecision-makingoftheproductproject；(5)评审的结论明确了设计中存在的风险，根据评审结论可以采取相应的风险规避措施或其它具体行动。Tomakecleartheexistingrisksofthedesigninthereviewconclusion,thisservesareferencefortakingcorrespondingriskpreventionmeasuresorotherspecificactions,1.3 范围Scope本指南主要用于指导IPD七大技术评审点(IPD-TR)和子过程评审点(SUb-TR)的技术评审，也可供技术开发和预研组织技术评审时参考。ThisOperatingGuideismainlyusedtoinstructtheTRatthesevenIPD-TRpoints(IPD-TR)andsub-processTRpoints(sub-TR),anditalsoservesasareferencefororganizingTRfortechnicaldevelopmentandpre-research.1.4 原则Principle技术评审应该遵循下面这些大的原则(摘自旧M顾问的建议)TRshouldfollowthefollowinggeneralprinciples(quotedfromtherecommendationsoftheIBMconsultant)：(1)考虑“好消息”和“坏消息”,并进行详细讨论；Consider44goodnews”andubadnews；andconductdetaileddiscussions；(2)重点在于发现未满足的需求，而不是一味赶时间；Focusonfindingtherequirementsnotsatisfiedratherthanfollowingtheschedule；(3)以合理的速度去花时间阅读材料；Spendtimereadingmaterialsatareasonablespeed；(4)从不因时间和预算不足而将评审省略。Neveromitthetechnicalreviewduetolackoftimeorbudgeto1.5 IPDTR：产品开发到定阶段后由PDT组织的技术评审。用来评估风险，检查计划和目标的达成情况，并且给PDT提出改正意见和建议。IPDTR不针对具体的工作产品(WPDS)。ThetechnicalrevieworganizedbyPDTaftertheproductisdevelopedtoacertainphase.Itisusedtoassesstherisksandchecktheplannedtarget,andputforwardcorrectionsuggestionstoPDTJPDTRdoesnotfocusonthespecificWorkProducts(WPDs)o(2) Sllb-TR的操作形式由各IPD子流程的OWner确定。可以是在开发活动进行过程中工作产品完成前实施检视(Peer-ReVieW),在工作产品完成后组织一次集中的评审，作为最终交付给PDT前的一次评估和优化(譬如IPDTlCMM)；也可以采用在开发活动进行过程中实施检视，在工作产品最终交付给PDT前对检视中发现的问题进行回归检查的方式(譬如IPD-CMM)oProcessofsub-TRcanbedecidedbysub-processowner.EtherPeer-reviewwithindevelopmentprocess,andcentralizedreviewafterprocessfinishedasanevaluation&refinementbeforesubmittingtoPDT(suchasIPD-HCMM);Orpeer-reviewwithindevelopmentprocess,andregressionchecktheissuesfoundinpeer-reviewbeforesubmittingtoPDT(suchasIPD-CMM).2IPD主过程评审IPDTR2.1 IPDTR裁剪操作指南IPDTRTailoringGuideIPD流程是一个灵活的可裁剪的跨部门团队产品开发模型，本身已经根据XX实际情况作了客户化并且还会做更多的修订。PDT在遵循IPD流程制订项目计划时，要根据项目的复杂程度和类型，选择合适的IPD客户化过程。当选择完成并且制定了项目计划后，流程中所涉及的技术评审也应该做相应的裁剪。TheIPDprocessisaflexiblecrossfunctionalproductdevelopmentmodelandcanbetailored.SeveralCorporateapprovedCustomizationsalreadyexistandmoreCustomizationsorchangesmaybeapprovedinthefuture.Additionally,eachPDTusestheIPDprocessoroneofitsapprovedCustomizationstodeveloptheprojectplan.Basedonthecomplexityandscopeoftheproject,allorasubsetoftheIPDtasksmaybeselectedforexecution.Aftertheprocesscustomizationisselectedandtheprojectplanisdeveloped,thetechnicalreviewinvolvedintheprocessshouldbetailoredaccordingly.2.1.1 IPDTR裁剪原则Tailoringprinciple2.1.1.1 两种裁剪方式TWotailoringmodes技术评审的裁剪分技术评审点的裁剪和技术评审要素的裁剪。裁剪包含了两种情况：删除和合并。TRtailoringisclassifiedintotailoringoftechnicalreviewpointsandtailoringoftechnicalreviewchecklistelements,andthetailoringincludesthetwocases:deletionandcombination.(1)删除：指评审点或评审要素被删除。如果某评审点被删除，则该评审点对应的评审要素表也应同时被删除；如果某份评审要素表的所有要素都被删除，则此份评审要素表应被删除。Deletion:ATRpointorchecklistelementisdeleted.IfaTRpointisdeleted,itscorrespondingchecklistshouldalsobedeleted;ifallchecklistelementsofachecklistformaredeleted,thenthischecklistformshouldbedeletedaswelL(2)合并：指多个评审点被合并为一个评审，相应的评审要素也合并到一起。评审要素合并时会遇到如下情况：有两条评审要素描述的是同一要求，只是要求的程度不同，这种情况下只需留下更高要求的那条即可。Combination:MultipleTRpointsarecombinedintooneTR,andthecorrespondingchecklistelementsarealsocombinedtogether.Thefollowingcircumstancemayoccurincombiningthechecklistelements:therearetwochecklistelementswhichdescribethesamerequirementbutwithdifferentdegreeoftherequirements.Inthiscase,onlykeeptheelementwiththehigherdegreeoftherequirementSo注:对于评审要素的增加不做特别的规定,允许PDT根据本身的情况增加部分要素或特别关注的内容。在设计阶段,设计者可能会设置一些要素项以提示今后的设计实现。Note:Nospecialstipulationsaremadeforaddingreviewelements,andsomeelementsornoticeablecontentscanbeaddedbasedonthePDTitself.IntheDesignphase,thedesignermaysetsomechecklistelementstopromptdesignimplementationinthefuture.2.1.1.2 裁剪的确定时间DeterminatiOnofthetailoringtime技术评审的裁剪应该在做项目计划时就确定下来，不应等到评审时才提出要裁剪。PDT在计划阶段已经确定了BUild计划，也明确BUiId的用途。因此可以针对这个BUiId的用途在要素表模板的基础上裁剪定制出针对这个BUiId的要素表。各评审点的裁剪具体要求如下：TRtailoringshouldbedeterminedwhenmakingtheprojectplan,andshouldnotbetailoreduntilthereviewiscarriedout.Buildplanshouldbedefined&usageofeachBuildbeclarifiedinplanphasebyPDT.SochecklistforparticularBuildcanbedefinedbaseuponchecklisttemplate&usageofthisBuild.Thespecificrequirementsfortailoringrespectivecheckpointsareasfollows:：(1) TRlTR3的裁剪应在Charter评审时确定下来，在CDCP做一次修正。TailoringofTR1-TR3shouldbedefinedinCharterreviewandrevisedinCDCP.(2) TR4TR6的裁剪应在计戈l阶段做项目总计戈IJ时确定下来。TailoringofTR4-TR6shouldbedeterminedwhenmakingtheoverallprojectplaninthePlanphaseo2.1.1.3 裁剪的基本原则BaSiCtaiIOringprinciples技术评审的裁剪必须遵循以下五条基本原则TheTRtailoringmustadheretothefollowingfivebasicprinciples：(1)技术评审的裁剪不能损害产品质量目标的达成；TheTRtailoringshouldnotthrowobstaclestoachievetheproductqualitytarget；(2)确定裁剪时，需获得受影响的相关部门的认同；TheTRtailoringshouldbeagreeduponbytherelevantfunctionaldepartmentsthatwillbeaffected；(3)技术评审的裁剪应与流程、活动的裁剪相匹配；TheTRtailoringshouldmatchwiththetailoringoftheprocessandactivities；(4)技术评审的裁剪应严格按规定执行，没有明确规定的原则上不允许裁剪；TheTRtailoringshouldbeimplementedinstrictcompliancewiththestipulations.Inprinciple,notailoringisallowedifwithoutcorrespondingstipulations；(5)评审要素的裁剪必须经过PQA确认才能生效。TheTRtailoringwillnotcomeintoeffectuntilitisconfirmedbyPQA1>2.1.1.4 评审要素裁剪原则Tailoringprincipleofreviewchecklist对于评审要素的裁剪，在内容上无特别要求，只要在总体上符合以下原则即可：对于某个评审要素表或评审要素表中的某些内容，如果项目不涉及，则可以裁剪掉。但要素项的裁剪必须保证“过程正义”，符合如下程序：项目计划和产品质量目标确认之后，由SE给出评审要素表的裁剪建议，经过PQA确认后，裁剪才能生效。Tailoringofthereviewelementsshouldgenerallyconformtothefollowingprinciples:Aspecificchecklistorsomecontentsinthechecklistwhicharenotrelatedtotheprojectcanbetailored.Thetailoringoperationprocessmustbeincompliancewiththefollowingwprocessjustice:Aftertheprojectplanandproductqualitygoalarespecified,SEofferssomesuggestionsontailoringthechecklist,whichwillbecomeeffectiveonlywiththeconfirmationbyPQA.2.1.2.1 要素裁剪的基本要求BaSiCrequirementsfortailoringreviewelements评审要素的裁剪与产品本身涉及到的开发内容有关。Tailoringofthereviewelementsisrelatedtothedevelopmentcontentsinvolvedwiththeproductitselfo一般情况下，根据产品本身涉及到的开发内容，对照评审要素表，确定裁剪不相关的评审要素。Generally,inviewofthedevelopmentcontentsinvolvedwiththeproductitself,andcomparedwiththechecklist,irrelevantreviewelementscanbetailoredo对于增量开发项目，与增量开发相关的评审要素保留，其它评审要素都可以裁剪掉。Forincrementaldevelopmentprojects,thereviewelementsrelatedtotheincrementaldevelopmentaremandatory,andallotherelementscanbedeleted<.2.1.2.2
